01 — The challenge

A landscaping operation pulling $200K a year off 70 maintenance contracts — run entirely on Excel, phone calls, and Outlook, with no CRM and no visibility over the pipeline.

Flawless Gardens & Landscaping is a Sydney Northern Beaches landscaping crew that had hit a ceiling. Seventy maintenance contracts, one owner-operator, no system. Every quote, schedule, invoice, and client follow-up lived in Excel, on the phone, or in Outlook drafts.

When we audited the operation, every IP — pricing logic, customer history, schedule preferences, supplier rates — lived in the owner's head. Growth was capped by working memory.

The brief was simple: stand up a system that lets the business scale past the founder without adding a layer of admin staff.

We replaced the patchwork of Excel, Outlook, and memory with one unified system. The AI sits at the orchestration layer — routing inbound calls, generating quotes from photos, scheduling crews, raising invoices, and surfacing the next action for the operations manager every morning.

Crucially, we extracted the owner's IP into the system. Pricing logic, customer preferences, supplier rates, schedule rules — all captured as system prompts and decision trees the AI uses for every interaction.

Nine months in, the business runs at 10× the revenue with fifteen staff instead of one, five vehicles instead of one, and AI handling the operational backbone.
